WMS for Co-Packing and Contract Packaging Operations

Co-packing operations build finished, sellable units out of components supplied by one or more clients, turning a warehouse into a light manufacturing floor. A WMS supporting contract packaging needs to manage bills of materials, client-owned component inventory, and finished-goods yield in ways a standard storage-and-ship warehouse never has to.

Bill of Materials as the Center of the Operation

Every co-pack job starts from a bill of materials: which components, in what quantities, combine into which finished SKU. The WMS needs this BOM structure natively, not as an external spreadsheet, because it drives component allocation, work-order creation, and the consumption transactions that turn raw component inventory into finished goods on the system of record.

Client-Owned Components, Warehouse-Owned Labor

In many co-pack arrangements, the components remain the client's property throughout, while the co-packer's warehouse contributes labor and packaging materials. This mirrors consignment inventory logic: the WMS must track component ownership separately from physical custody, and the transformation into a finished good needs to correctly transfer or maintain ownership status depending on the commercial agreement.

Yield, Scrap, and Variance Tracking

A packaging run rarely converts components to finished goods at a perfect one-to-one ratio; damage, spillage, and rework all consume more raw material than the theoretical BOM predicts. The WMS needs to capture actual component consumption against theoretical consumption per work order, generating a yield variance that gets reported back to the client, since component shrinkage during a co-pack run is a common source of billing disputes if it isn't documented transactionally.

Multi-Client Segregation on the Same Floor

A single co-packing facility often runs jobs for multiple clients simultaneously, sometimes using near-identical packaging that differs only in branding. The WMS needs strict work-order-level segregation of components and finished goods to prevent a labeling mix-up between clients, which in food or cosmetics contexts can trigger a compliance incident rather than just a customer complaint.

Line-Side Replenishment and Kitting Sequencing

Packaging lines need components delivered in the sequence and quantity the line consumes them, not dumped in bulk at the start of a shift. The WMS should support a line-side replenishment or kanban-style pull mechanism tied to the work order, so packaging staff don't stop the line waiting on a component pick that should have been staged in advance.

Practical Considerations
  • Lot traceability must flow from component lots into the finished-good lot, since a recall on any input component needs to trace forward to every finished unit that used it
  • Billing for co-pack services (labor, packaging materials, storage) is typically separate from product cost and should be captured as distinct transaction types
  • Changeover time between client jobs on the same line is a real operational cost the WMS should help schedule around, not ignore
