Slotting optimization — deciding which SKU goes in which storage location — is one of the least visible but highest-leverage forms of warehouse automation, because software-driven slotting decisions directly determine how much travel time, congestion, and rework every other process in the building experiences.

What Slotting Optimization Solves

Every storage location has different characteristics: proximity to packing or shipping, ergonomic height, capacity, and accessibility. Every SKU has different characteristics too: pick velocity, weight, dimensions, and demand patterns (seasonal, promotional, steady). Slotting optimization software matches these two sets of characteristics algorithmically, placing high-velocity items in easily accessible, high-traffic-efficient locations and slow movers further away, rather than leaving placement to habit or convenience.

Manual vs Automated Slotting

Manual slotting typically happens once, at initial setup, and rarely gets revisited as demand patterns shift — a common cause of "slotting drift," where the physical layout no longer matches actual product velocity months or years later. Automated slotting tools continuously analyze order history and re-recommend placements, flagging SKUs that should move based on changing demand, seasonality, or promotional cycles.

Slotting logic does not disappear once a facility adopts AS/RS, AMRs, or robotic picking — it simply shifts to a different form. In a goods-to-person system, "slotting" becomes the assignment of SKUs to totes or bins retrieved by the automation, and getting this wrong still creates unnecessary retrieval cycles even though no human is walking. Good slotting discipline is a prerequisite for getting full value out of every other automation investment described in this series, not a separate, optional improvement.

Practical Recommendations

Facilities should treat slotting as an ongoing process, not a one-time project: schedule periodic re-slotting analysis (quarterly is common), prioritize easy wins (relocating the highest-velocity, most-mismatched SKUs first), and integrate slotting recommendations directly into the WMS so relocation tasks can be assigned and tracked like any other warehouse task.
